Ask: what would change the plan
We start with eight plain questions. Who decides, and what outcome do they want? What is true today, and what are the hard limits? What can you change, and what drives the result? How will you know it worked, and when must you decide?
Then we look for the question whose answer would change the plan the most. As of1.ai puts it, “Every question you skip becomes a guess treated as a fact.”
Map: the company as it runs today
Departments, what depends on what, the AI already in use and what already works, drawn with you.
Every claim on the map carries its source and a date, and a confidence of low, medium or high with a named basis. What nobody knows yet is marked as a gap, not filled with a guess.
Move: measured, with a named person before anything you cannot undo
Before a move starts, we take its first measure and write down what would send it back.
Anything you cannot undo waits for a named person to approve it.
When the facts change
A new fact reopens only the part of the map that depends on it, and the rest stands.
A change to the goal, the scope or how you judge success can reopen more. Redrawing the whole map waits for a person to approve it.
